    Common Interview Questions

    A.

I start with data and direct observation. I map the current process (value stream mapping or BPMN), identify where waste, delays, or errors occur, and quantify the impact. I involve the people doing the work in designing improvements — they have the best knowledge and their buy-in is essential for change to stick. I pilot changes before full rollout, measure outcomes against a baseline, and only consider a project complete when results are sustained, not just initially achieved.

I design KPI frameworks that are balanced — covering efficiency (cost per unit, throughput), quality (error rate, rework), speed (lead time, on-time delivery), and people (absenteeism, safety). I build dashboards that are visible to the team, not just management — transparency drives accountability. I review KPIs weekly, investigate root causes of negative trends before they become crises, and set improvement targets collaboratively. Good KPIs drive behaviour; bad ones drive gaming.

I led a project to reduce order fulfillment cycle time from 5.2 days to 2.1 days in a distribution centre. I mapped the process, identified three major bottlenecks (receiving backlog, manual pick confirmation, and final QC), and designed solutions: receiving SLAs, barcode scanning for pick confirmation, and a risk-based QC model. Implementation took 8 weeks. We hit the 2.1-day target in week 12 and maintained it for 6 months. Sustained improvement required training, monitoring, and management attention.

Consistency comes from documented processes, clear standards, and regular communication. I use daily briefings for each shift, weekly team meetings, and a shared digital system where performance data and updates are visible across locations. I spend time on each shift and at each location so I'm connected to operational realities. I appoint strong supervisors or team leaders at each site and invest heavily in their development — remote operations run on the quality of front-line leadership.

I stay calm and move quickly to understand the full impact. I activate contingency plans where they exist, assign a single point of accountability for each workstream of the response, and communicate immediately with stakeholders — under-communication in a crisis destroys trust. I make decisions with incomplete information when necessary, document them, and review them as data improves. After the crisis, I run a post-incident review to build better resilience into the system.

I build the budget from the bottom up — understanding every cost driver and linking it to volume or activity assumptions. I review actuals vs budget monthly, investigate variances over threshold (usually ±5%), and take corrective action quickly. I distinguish between good and bad cost variance — an overspend on volume-driven costs when revenue is above target is a good sign. I also look for structural cost improvements: renegotiating contracts, eliminating non-value-adding activities, and investing in automation.

Safety is non-negotiable — I treat it as the first KPI, not a compliance checkbox. I run regular risk assessments, ensure SWMS/SOPs are current and actually used, conduct scheduled and unannounced safety audits, and lead incident investigations personally. I build a culture where people report near-misses without fear. For regulatory compliance, I maintain a compliance calendar and assign accountability for each requirement. I brief the leadership team on any compliance risk before it becomes an issue.

I evaluate suppliers on quality, reliability, total cost (not just unit price), and relationship. I build SLAs and KPIs into contracts and review performance quarterly. For strategic suppliers I invest in the relationship — sharing forecasts, involving them in process design. For commodity suppliers I maintain competition through periodic tendering. I also de-risk the supply chain: dual sourcing for critical inputs and maintaining buffer stock where lead times are long or variable.
