    Common Interview Questions

    A.

I combine user research, business strategy, and data to create a prioritised backlog. I use frameworks like RICE (Reach, Impact, Confidence, Effort) or ICE to score opportunities consistently. I challenge the team to solve user problems, not just build features. I involve engineering in feasibility assessment early so I'm not prioritising things that are technically impossible in the required timeframe. And I make prioritisation transparent — the team and stakeholders should understand the "why" behind every decision.

I combine qualitative and quantitative methods. Qualitative: depth interviews (10–15 per discovery cycle), usability testing, and contextual inquiry to understand the "why" behind behaviour. Quantitative: usage analytics, funnel data, surveys, and A/B test results to understand the "what" at scale. I synthesise insights into opportunity areas rather than feature requests — users tell you the problem, it's the PM's job to design the solution.

We launched a collaboration feature with strong stakeholder support but without adequately validating user need. It had low adoption at three months. Looking back, I'd conflated internal enthusiasm with market demand. I'd skipped a proper discovery phase to hit a launch date. The lesson: never rush past discovery for delivery. I now insist on at least lightweight validation before committing significant engineering time, regardless of stakeholder pressure.

I bring engineers into discovery — their perspective on constraints and feasibility improves the quality of solutions I propose. I write clear user stories with acceptance criteria, but I leave the "how" to the engineers. I'm available for questions during sprints and protect the team from scope changes mid-sprint. With designers, I collaborate from the start of a problem — great design and great product aren't separate workstreams. I believe the best products come from cross-functional teams that genuinely trust each other.

I define success metrics before we build — outcome metrics tied to the user problem we're solving, not just output metrics like features shipped. For a feature to improve retention, I might track 30-day and 90-day retention by cohort. I set a minimum success threshold before launch and review at 4 and 8 weeks post-launch. I'm willing to remove or iterate on features that don't hit the bar. Measurement is meaningless unless you're willing to act on what you find.

I take every request seriously and investigate the underlying need. I've found that "I want feature X" often means "I have problem Y" — and the right solution might be completely different from what was requested. I maintain a transparent, public roadmap and explain prioritisation decisions using the same criteria for all requests. When I say no, I explain why and offer a timeline for when it could be reconsidered. Saying no is one of the most important PM skills.

I plan at three horizons: now (current sprint), next (next quarter), and later (6–12 months). The near-term is detailed with committed deliverables; the long-term is directional and deliberately flexible. I revisit the roadmap quarterly with the team and share it widely — transparency reduces misaligned expectations. I present roadmaps in terms of outcomes (what problem we're solving) rather than features (what we're building), which keeps the focus on value rather than output.

I keep it concise and business-focused: what's the strategy, what's the expected outcome, what are the key risks. I provide data to support decisions, not to show volume of work. I frame product decisions in terms of customer and business impact. I proactively manage expectations — executives shouldn't be surprised at a review. And I ask for decisions, not just approval — arriving with a recommendation makes executive conversations far more productive.
